# B_08 — Warm-But-Cold Reactivation Brief

Source: `leads_snapshot.db.replies_full` (intents positive / soft_positive / referral) × `brain_meetings_truth` (booked) × `touches` (last touch) × `suppression_email` × `ec_leads.jsonl` (Monday CRM).

## Headline

**508 unique prospects** sent positive-shaped replies and never produced a booked meeting.
- **8 HOT** (positive reply <14 days, no follow-up)
- **73 WARM** (14–60 days)
- **163 STALE** (60–180 days)
- **264 COLD** (>180 days)

This is the single cheapest pipeline source on the entire estate — every reply is already pre-qualified intent.

## Intent breakdown (508)

| Intent | Count |
|---|---|
| soft_positive | 308 |
| referral | 114 |
| positive | 86 |

Referrals (114) are 100% wasted unless someone follows the chain to the new contact. The pattern in the data: replies like "please contact Joachim instead" or "talk to Xavier" — nobody is pinging the redirected person.

## Campaign-status of the source campaign

| Status | Warm pile (hot+warm) |
|---|---|
| Completed | 23 |
| Paused | 21 |
| Active | 9 |
| unknown | 28 |

**Translation: 44 of the 81 hot/warm leads came from campaigns that are now Paused or Completed.** Their reply lives only inside Instantly's reply inbox — the campaign is dead, nobody is monitoring those threads.

## The 8 HOT leads (must touch this week)

| Email | Intent | Days | Campaign status | Play |
|---|---|---|---|---|
| will@cloudasta.com | positive | 1 | Active | Direct meeting ask (Avishay personally) |
| elias@advascale.com | positive | 5 | Active | Said "Yes please" — book now |
| jean-michel.laurenti@instant-system.com | referral | 6 | Paused | Email Xavier LECOMTE directly |
| derya@kloia.com | soft_positive | 8 | Paused | They're AWS Premier — partner-link angle |
| jasper@plutus.it | referral | 9 | Paused | Email joachim.platzer@plutus.it directly |
| peter@microweber.com | soft_positive | 10 | Completed | Nudge |
| kevin@rwa.inc | soft_positive | 10 | Completed | Nudge |
| chris@alignedtg.com | positive | 13 | Active | Direct meeting ask |

3 of these said outright "yes please" / "thoughts?" / "GCP partner in NA?" — they were the easiest meetings of the quarter and the thread just died.

## Overlap with EC Monday CRM (the warmest)

Five Monday CRM leads in "Contacted - Pending" / "High Priority" / "Needs Follow up" since **early March 2026 (~73 days idle)** also have positive replies:

- domenic@hivello.com — Monday status "High Priority", last touched Mar 2
- alex@licenseware.io — Monday "Needs Follow up", Mar 3
- chris.lambert@bedsandbars.com — Monday "Contacted - Pending", Mar 2
- arnau.ros@flanks.io — Monday "Contacted - Pending", Mar 2
- charneadams01@gmail.com (Aresys / Luca Mereghetti) — Monday "Positive", Mar 2

Plus 2 Monday "Future" leads (slava@implex.dev, sami.hero@ellie.ai) — campaign was named, lead was logged, then frozen.

## Suppression cleanliness — clean
- 0 leads positive-then-unsubscribed-by-tool. Suppression is not eating warm leads.

## Recovery moves (ranked by cost)

1. **Bulk-export 8 HOT to a personal Avishay outbox.** Manual reply within 48h. Expected: 3–4 meetings.
2. **Resurface the 114 referrals.** Scrape the body for redirect-to-name/email, build a new 1-touch micro-campaign "Hi {ReferredName} — {original recipient} pointed me your way." Expected: 8–15% reply rate based on warm-intro baseline.
3. **Q-check-in to the 73 WARM (14–60d).** Single-touch "wanted to revisit if cloud/credits is still on the roadmap this quarter." Don't re-onboard them through a full 4-step sequence — that re-burns intent.
4. **Re-open the 21 Paused-campaign threads.** Their replies are sitting in Instantly with no human-readable owner. Pipe to Slack alert.
5. **STALE (163, 60–180d).** Try a different SKU/angle: if original was GCP credits, pitch Azure; if cloud was the angle, pitch the FSR / activation pricing.
6. **COLD (264, >180d).** Don't touch this quarter. Keep for next angle launch.
